From manual to autonomous
Five levels. What each one means, and what it brings your business.
What each level brings
A person doing it all at one end, a system running itself at the other.
- 00ManualThe work happens because a person does it, every time.
- 01AssistedPeople use AI to do their own work faster. The process is unchanged. Most firms are here
- 02ConnectedAI works inside your systems, not beside them. You approve each run.Where hours become a fact
- 03DelegatedAgents do the work. People direct and handle exceptions.
- 04AutonomousThe system runs itself. People set goals and watch outcomes.Rare
Where the ladder comes from
A business translation of published research on AI autonomy — Feng, McDonald and Zhang, 2025, and Morris and colleagues, Google DeepMind, 2023. Both find that more autonomy is not a better system, and that the right level depends on the task.
Who saves the record

The right level, not the top level
Higher is not always betterOne routine at a time
A business has no single level. Enquiries at 2, reporting at 1, contracts at 0 is normal.
Autonomous is the exception
It suits a narrow class of work. We say when it does not fit.
Keep what you gain
Systems change, people move on. An owner, a monthly look and a quarterly check hold the ground.
Seen from each function
Seven functions, five levels. Pick any square to see what that looks like.
A person answers every enquiry
The next step
Take the assessment. Your report places each routine on the ladder, with the right move for each.
